What can AI do in a small estate agency?
AI in a small agency handles the contact around a sale, such as evening enquiries, viewing admin and weekly chasers once a sale is agreed. The judgement stays with the agent, which means the valuation, the vendor conversation, every fact on a listing and the money laundering decision.
The government’s June 2026 announcement puts fall-throughs at one in three sales, with the average purchase taking around 120 days. That long tail of chasing is where an agency’s hours go, and where AI earns its keep.
How many hours does sales progression cost an agency?
Work it out with your own numbers before buying anything. Here is the sum for an agency with 25 sales agreed at any one time, using example figures you should replace with yours.
- Live sales in progression: 25
- Chasers a week on each sale (solicitors, broker, buyer, vendor): 4
- Minutes per chaser, including finding out where things stand: 6
That is 25 × 4 × 6 = 600 minutes, or 10 hours a week. Over 48 working weeks it comes to 480 hours a year. At a loaded staff cost of £20 an hour, chasing costs £9,600 a year before anyone takes a new instruction.
AI sends the routine chasers, logs the replies and keeps a one-line status for each sale. A person still makes the call when a chain stalls.
If each chaser drops from 6 minutes to 2, the same year costs about 160 hours. The progressor spends the saving on the sales most likely to fall through.
Why do listings need a fact sheet before AI writes them?
A listing written by AI is only as accurate as the facts it was given. Consumer protection law holds the agent responsible for what a listing says and leaves out.
Those rules moved into the Digital Markets, Competition and Consumers Act in April 2025. The CMA’s guidance says they keep much of the old law’s effect.
The detailed list of what a listing should include is in flux. Trading Standards published its full material information guidance in November 2023, covering construction, utilities, broadband, flood risk and rights of way. Its page now points to the government’s home buying and selling roadmap instead.
That roadmap promises new listing guidance and a Code of Practice for agents in 2026. Sales packs, prepared before a home is listed, follow when Parliament makes time.
Bedrock AI’s view is that the fact sheet is the asset worth building now. It feeds the AI draft today and becomes the sales pack later.
What goes wrong with AI photos?
The risk with AI photos is changing what a buyer will find when they arrive. In August 2025 Rightmove asked a North Yorkshire agent to remove virtually staged images from a listing. One had an adjoining beauty parlour edited out of the front of the house.
The listing said some images were staged, and the photos still came down. A label covers added furniture. It does not cover a missing building.
What should stay with the agent?
The money laundering decision stays with the agency. Estate agency businesses must register with HMRC, and trading without registration is a criminal offence. AI can collect ID and fill in the checklist, and a named person decides whether the buyer or seller passes.
